The Exhaustion of the “Hero Culture”:

Why You Are Trapped Competing on Price

In my work with executive teams across Australia and New Zealand, I spend countless hours inside the boardrooms of organisations trying to scale. Regardless of the industry, the pattern is identical: brilliant, capable leaders who are utterly exhausted.

Their revenue feels inconsistent and hard to predict. Why? Because their commercial success depends entirely on the individual heroics of a few key people. I call this a “hero culture”, and while it might drag you across the line at the end of a quarter, it is the definition of commercial fragility.

When leaders rely on personality rather than structural discipline, their teams bunker down into survival mode. They avoid hard questions, they panic under pressure, and they drop their price just to get a win on the board. You are no longer viewed as a trusted partner; you are a commodity. And commodities are exhausting to manage.

Stepping Into Stage 2: EXPLORE

In the REVOLVE™ Framework, the antidote begins at Stage 2: EXPLORE.

This is the diagnostic phase. It is where we finally stop the treadmill, strip away the “hopium,” and apply the Value Discovery Lens. Before you can architect repeatable performance systems, you must have the courage to investigate the gaps you have been avoiding.

In the Explore stage, we stop measuring “busyness” and start measuring the team against a definitive, objective baseline: The 10 Traits of a Great Salesperson. If your team is leaking margin or competing on price, it is because they are missing these non-negotiable structural behaviours.

Here is how we logically order and use the 10 traits to map the way out of the commodity trap during the Explore phase:

1. Diagnose Your Value Leakage (Preparation & Friction)

When a commercial engine relies on hustle, results are wildly inconsistent. There is a growing awareness of value leakage in the business, but without a diagnostic approach, leaders cannot pinpoint exactly where the margin is bleeding. In the Explore stage, we investigate the foundation of how your team handles pressure and process.

  • Trait 1: Clinical Preparation: Are your people “winging it” on charisma, or are their pitches and discovery frameworks so meticulously rehearsed that they physically cannot get them wrong under pressure?
  • Trait 2: Structural Process Alignment: We explore how your team actually sells. Are they dragging clients through a rigid, internal CRM checklist, or do they possess the agility to align their approach entirely around the customer’s actual buying process?
  • Trait 3: Confronting the Friction: Value leaks when salespeople suffer from “happy ears.” Great salespeople proactively seek out the friction. They ask the hard, uncomfortable questions early to diffuse potential “reasons not to buy.” If your team avoids this, they will always be blindsided at the final hurdle.

2. Audit Your Pipeline Architecture (Execution & Accountability)

Hope is not a strategy. If your team is waiting to be spoon-fed by marketing, they are order-takers, not commercial authorities. The Explore stage demands an honest audit of your team’s daily execution and pipeline management.

  • Trait 4: Relentless Pipeline Generation: Elite performers take absolute accountability for their own pipeline. We must ask: Is the team driving high-volume, multi-channel activity daily, or are they hiding behind administrative busywork?
  • Trait 5: Maximising Existing Opportunities: Are your reps settling for single-point transactions? In this stage, we explore how effectively they map multiple stakeholders and engineer wider opportunities from the leads they already possess.
  • Trait 6: The Execution Mindset: When a deal becomes complex, do they accept the comfortable excuse of having “tried their best,” or do they possess the clinical determination to do whatever it logically and ethically takes to win?
  • Trait 7: Asking for the Business: A team in survival mode waits for the client to organically decide. A great salesperson takes absolute ownership of the close, explicitly asking for the business and confidently dictating the commercial next steps.

3. Reconnect Purpose to Commercial Identity (Conviction & Drive)

I always challenge leaders to look beyond the spreadsheets. Your salespeople do not want to just hit numbers; they want their work to matter. In the Explore stage, we must reconnect the team to a purpose beyond the transaction, elevating them from vendors to trusted advisors.

  • Trait 8: The Standard of Availability: We explore customer friction. Do your reps force the market to operate on their schedule, or are they relentlessly available whenever the prospect is ready to engage?
  • Trait 9: Unshakable Conviction: Does your team operate with demonstrable belief? They must be convicted not just in the product they are selling, but in the personal, consultative value they bring to the room. If they do not believe in their own value, the client will immediately demand a discount.
  • Trait 10: Intrinsic Drive: You cannot scale if you have to constantly motivate your team externally. We must look for individuals who are driven entirely from within, treating every single conversation as a definitive opportunity to either win or learn.

Establish Your Baseline Reality

Knowing your stage is the beginning, not the end. The shift from a fragile, reactive, personality-driven team to disciplined, magnetic performance does not happen overnight.

It starts in the EXPLORE phase with a single decision: to stop reacting to the noise and start observing the patterns. By measuring your team against these 10 non-negotiable traits, awareness becomes your first commercial advantage. You finally know your current reality, allowing you to move forward with clinical intention.

Establish your baseline reality. Identify your value leakage, audit your execution mindset, and measure your performance against the 10 traits of elite salespeople.
